Education Innovation Consulting

Strategic consulting for Japanese schools navigating internationalisation, AI integration, curriculum reform, and institutional transformation. Strategy through implementation.

Japanese education stands at a historic inflection point. A declining school-age population is intensifying competition for enrolments. GIGA School Phase 2 demands meaningful technology integration beyond device distribution. Generative AI is reshaping what students can produce and how teachers must assess. And the drive toward internationalisation — IB programmes, English-medium instruction, global partnerships — requires capabilities most schools have never had to build.

These are not isolated challenges; they are interconnected forces that demand a coherent strategic response. Schools need a partner who understands both the ambition and the operational reality — one who can design the strategy, build the systems, train the staff, and stay until the change is embedded. That is what ELT Education does.

Education innovation for schools that want to lead, not follow

Internationalisation Strategy & Programme Design

We help schools design and implement international education frameworks — from English-medium instruction and IB programme adoption to global school partnerships and cross-cultural curriculum integration.

  • IB candidacy preparation, authorisation support, and programme implementation
  • English-medium instruction (EMI) framework design and teacher readiness programmes
  • Global school partnership development and exchange programme design
  • International accreditation and quality assurance pathway planning
  • Cross-cultural competency integration across existing curriculum frameworks

AI Strategy & Pedagogical Integration

We guide schools from uncertainty to confident, purposeful AI adoption — developing institutional policy, training faculty, redesigning assessment, and embedding AI tools in ways that enhance rather than undermine educational quality.

  • Institutional AI policy and governance framework development
  • Faculty AI literacy and prompt engineering professional development
  • Assessment redesign for AI-enabled learning environments
  • Responsible AI use guidelines for students, teachers, and administrators
  • AI tool evaluation and curriculum-aligned deployment planning

Curriculum Reform & Competency-Based Design

We support schools in evolving their curriculum from content-delivery models to competency-based frameworks that develop critical thinking, collaboration, digital literacy, and global citizenship — the skills the next generation truly needs.

  • Competency-based curriculum architecture and learning outcome mapping
  • Inquiry-based and project-based learning framework design
  • Assessment reform — from summative testing to portfolio and performance-based evaluation
  • STEAM and interdisciplinary programme development
  • Alignment with MEXT guidelines and international benchmarks

Institutional Transformation & Change Management

Innovation fails without organisational readiness. We help schools build the leadership capacity, governance structures, professional development systems, and stakeholder alignment needed to sustain transformative change beyond the pilot phase.

  • Institutional readiness assessment and transformation roadmap development
  • Leadership coaching and distributed leadership model design
  • Professional learning community (PLC) design and facilitation
  • Board, parent, and community stakeholder engagement strategies
  • Change management frameworks with embedded progress monitoring

Why ELT Education

What makes us different from generalist consultancies

01

Education × Technology — Both Strategy and Implementation

Most consultancies deliver strategy decks. Most EdTech vendors sell products. We do both — and everything in between. Our team combines deep education expertise with hands-on technical capability, allowing us to design the vision, build the systems, train the teachers, and stay until it works. Schools get one partner where others need three.

02

We Don't Leave After the Strategy Deck

Our engagements are end-to-end by design. From the initial diagnostic through system deployment, staff training, and operational embedding, we stay with you through the entire transformation journey. We measure our success not by deliverables handed over, but by changes that stick.

03

We Know How Parents Think — B2C Insight for B2B Advice

Through our school admissions consulting practice, we work directly with hundreds of families each year. We know what parents search for, what excites them, and what makes them walk away. This consumer-side intelligence gives our school-side advice a dimension that no pure B2B consultancy can match.

04

British Education Heritage × Japanese Market Reality

Built on a strategic partnership with a London-based institution established in 1984, we draw on four decades of engagement with British and international education systems. Now headquartered in Tokyo, we operate natively in both English and Japanese — understanding MEXT requirements, Japanese school culture, and international best practice equally well.

Our Process

Five phases from diagnostic to embedded change

01

Discovery

We assess your school's current state — academic programmes, technology infrastructure, staff capability, competitive positioning, and stakeholder expectations. We listen before we prescribe.

02

Strategy

Based on our findings, we develop a tailored transformation strategy with clear priorities, phased milestones, resource requirements, and measurable success criteria aligned with your institutional mission.

03

Design

We design the frameworks, curricula, policies, systems, and training programmes needed to bring the strategy to life — always in collaboration with your leadership and teaching teams.

04

Implementation

We execute alongside your team — launching programmes, deploying platforms, delivering professional development, and managing the change process. We work as an extension of your staff, not distant advisors.

05

Embed & Evolve

Change is not complete at launch. We monitor adoption, gather feedback, iterate, and build internal capability so your team owns the new way of working. We stay until the transformation is self-sustaining.

Case Studies

How we have helped schools lead innovation

Private Secondary School — Tokyo

Designing and Launching an International Course from Scratch

A well-established private secondary school in Tokyo wanted to launch an international course to differentiate itself in a competitive market, but had no experience with English-medium instruction or international curricula. ELT Education led the full programme design — from curriculum architecture and teacher recruitment strategy to parent communication and regulatory alignment with MEXT. We delivered faculty training in both English and Japanese, designed the admissions strategy for the new course, and supported the school through its first two years of operation. The course reached full enrolment within 18 months of launch.

International School — Kansai Region

Building an Institution-Wide AI Strategy and Teacher Training Programme

An international school in the Kansai region recognised that generative AI was already being used by students but lacked institutional policy or teacher capability to respond. ELT Education conducted a comprehensive AI readiness assessment, facilitated policy development workshops with leadership and faculty, and developed a Responsible AI Use Framework. We then designed and delivered a bilingual professional development programme covering AI literacy, prompt engineering for educators, and assessment redesign. The school launched the new academic year with a clear AI framework and confident, capable teachers.

Private K-12 School — Greater Tokyo Area

Competency-Based Curriculum Reform Across Three Divisions

A mid-sized private K-12 school sought to shift from a traditional content-delivery model to a competency-based framework emphasising critical thinking, collaboration, and global citizenship. ELT Education worked with division heads and subject coordinators over 12 months to redesign curriculum architecture, develop new assessment rubrics, and establish professional learning communities. We facilitated the transition with phased implementation, ongoing teacher coaching, and regular stakeholder communication. Parent satisfaction scores on 'future-readiness' rose significantly within the first year.

Frequently Asked Questions

Common questions from school leadership teams

EdTech vendors sell products. We solve education problems. Our starting point is always your school's strategic goals and pedagogical philosophy — not a particular tool or platform. When technology is the right answer, we help you select, deploy, and embed it. When it is not, we say so. We are vendor-neutral and outcome-focused.

Absolutely. Many of our clients are domestic Japanese schools taking their first steps toward internationalisation. We design pathways appropriate to your starting point — whether that means introducing English-medium instruction in select subjects, preparing for IB candidacy, or developing global exchange partnerships. We meet you where you are.

Resistance is almost always a response to poor implementation, not to the change itself. We design professional development that starts with teachers' existing challenges, demonstrates immediate practical value, and provides sustained support — not one-off workshops. We also work with leadership to build distributed ownership so that innovation is not imposed from above but grown from within.

We believe AI should augment human judgment, not replace it. Our approach focuses on developing institutional policy, building teacher capability, and redesigning assessment — so that AI becomes a tool for deeper learning rather than a shortcut around it. We help schools move from reactive bans to proactive, pedagogically grounded adoption.

Yes. Our client base includes international schools, private Japanese schools, and public schools exploring innovation. Our bilingual capability and understanding of both MEXT requirements and international accreditation standards allow us to serve schools across the spectrum.

Focused projects — such as AI policy development or a single curriculum reform initiative — typically take 3-6 months. Comprehensive institutional transformation programmes run 12-24 months. We define realistic timelines and milestones at the outset, and our phased approach means schools see meaningful progress at each stage.

Of course. We frequently collaborate with schools' existing IT teams, curriculum coordinators, and external partners. Our goal is to complement and amplify internal capability, not to create dependency. We are happy to integrate into whatever structure works best for your school.

We define measurable outcomes at the start of every engagement — whether that is programme launch milestones, teacher capability benchmarks, student outcome metrics, or stakeholder satisfaction indicators. We track progress transparently and adjust our approach based on evidence, not assumptions.
